The AI Adoption Ladder

Ask a business if they've adopted AI and the answer is always "yes" — but everyone means something different. This is a five-rung framework and a five-question self-test to place your business honestly, from dabbling to running on AI — plus the one next move to climb. Pairs with the article "Yes, We Use AI."

How to use it
Place yourself honestly
Read the five rungs, take the five-question test, then read the one move that takes you up a level. Score for what's true today, not what you intend — the honest answer is usually a rung lower than the comfortable one.
The Ladder
Five rungs of AI adoption
Almost everyone who says "yes, we use AI" is standing on rung 1 or 2, believing they're near the top.
RungWhat it looks likeThe tell
1 · DabblingOne person uses ChatGPT now and then for an email or an idea.If they left, nothing would change.
2 · ToolsA few AI subscriptions, paid for, used ad hoc — no shared standard.Output quality depends on who's driving.
3 · WorkflowAI is built into specific, repeatable processes — CS, content, part of ops.A defined process more than one person follows.
4 · SystemAI is how the business runs: a source of truth, standards anyone can follow.Something real breaks if it vanishes.
5 · LeverageAI has changed the economics — headcount, margin, what you can offer. You do things you simply couldn't before.
The Test
Which rung are you really on?
Answer honestly. The first question you can't truthfully answer "yes" marks your real ceiling.
QuestionA truthful "yes" puts you at least at…
Does more than one person use AI the same way, to a shared standard?Rung 3 · Workflow
Is there one place your team and your AI both work from (a source of truth)?Rung 4 · System
If your AI tools vanished tomorrow, would a real process actually break?Rung 4 · System
Could a new hire follow your "AI way of working" without you explaining it?Rung 4 · System
Has AI changed your headcount, your margin, or what you can offer?Rung 5 · Leverage

Scoring

Mostly "no" → you're on rung 1–2 (dabbling / tools), whatever you'd answer out loud. That's a fine place to start — the danger is calling it "adopted" and stopping. The comfortable answer is almost always the wrong one.

Climb
The one move to the next rung
You don't jump to rung 5. You take the next step from wherever you honestly are.
You're atYour next move
Dabbling → ToolsName the 2–3 tasks AI already helps with; standardise which tool, and who uses it.
Tools → WorkflowTurn your best ad-hoc use into a written, repeatable process anyone on the team can run.
Workflow → SystemBuild a single source of truth + a briefing standard, so output is consistent by anyone — see The AI Project Context Standard.
System → LeverageFind the one process where AI lets you change the maths — fewer hands, higher margin, or an offer you couldn't make before.
